Pipeline Drift Workshop
Understand why your HubSpot pipeline can no longer be trusted.
The Pipeline Drift Workshop is a focused 90-minute working session for sales leaders who want to understand why forecasting has weakened, CRM usage is inconsistent and pipeline confidence is falling.
In the Workshop, we review your pipeline stages, deal movement, forecast confidence and management rhythm. You leave with a clear view of the likely causes and the first three priorities to address.
Who the Workshop is for
This is for B2B sales leaders, Commercial Directors, MDs, COOs and RevOps leaders using HubSpot who do not fully trust what the pipeline is telling them.
It is especially useful if:
- Deals sit in the wrong stages
- Reps skip stages
- Forecasts need gut-feel adjustment
- Pipeline reviews happen in spreadsheets
- Managers cannot easily explain why the current pipeline number should be trusted
- HubSpot is being blamed, but the real issue feels harder to pin down
If your scorecard result raised questions about how your pipeline is defined, reviewed or trusted, the Workshop is the next step.
A low score is not a sales team failure. It is usually an operating problem.
Pipeline Drift happens when the CRM stops reflecting buyer reality.
-
Stages are named after internal actions.
-
Entry and exit criteria are unclear.
-
Deals move because someone has chased, sent or hoped, not because the buyer has committed.
When that happens, HubSpot may still contain data, but leadership cannot rely on it for control.
That is why more training rarely fixes the issue on its own.
The pipeline has to be engineered around buyer evidence, management behaviour and forecast confidence.
What we review in the 90-minute Workshop
Pipeline stage design
We look at whether your stages measure buyer commitment or internal sales activity.
Entry and exit criteria
We check whether deals have to earn their way through the pipeline, or whether reps can move them based on judgement, habit or pressure.
Deal movement and stage skipping
We look at where deals jump, stall or appear too late in the process.
Forecast confidence
We explore how much manual adjustment is needed before leadership sees the number.
Management behaviour
We look at whether pipeline review happens inside HubSpot or around it.
First-fix priorities
We identify what should be addressed before dashboards, automation or extra training.
What you leave with
You do not leave with a long audit report or a list of generic HubSpot tasks.
You leave with a clear diagnosis of where Pipeline Drift appears to be coming from and the first three fixes to prioritise.
That includes:
- Your likely drift pattern
- The weakest areas from your scorecard
- The operational issue behind the symptoms
- The first three fixes to consider
- Whether the next step is pipeline redesign, management rhythm, adoption support or a wider Pipeline Engineering project

How the Workshop works
1. Submit your Workshop request
Tell us who you are, how you use HubSpot and what your Pipeline Drift Score showed.
2. We confirm fit
We check whether the Workshop is the right next step based on your HubSpot usage, sales structure and pipeline challenge.
3. We run the 90-minute review
In the session, we review the score, discuss how your pipeline is currently managed, and identify where drift is likely coming from.
4. You get practical next steps
You receive a clear summary of what appears to be causing the drift and the first fixes to consider.
Why CONVRG
CONVRG does not treat HubSpot as a training problem.
We help B2B leadership teams adopt HubSpot as a management system, so pipeline, process, data and review rhythm work together.
The Pipeline Drift Workshop is a small first step into that way of thinking.
It helps you move from:
“We do not fully trust the pipeline.”
To:
“We can see where the drift is coming from and what needs fixing first.”
FAQs
Is this a free consultation?
The Workshop is currently offered at no cost for selected scorecard respondents. There is no obligation to work with CONVRG afterwards.
Is the Workshop a sales pitch?
No. It is a focused diagnostic review.
The aim is to understand where Pipeline Drift is showing up and what should be addressed first. If there is a wider fit, we can discuss that after the Workshop.
Do I need to have completed the scorecard?
The Workshop works best after completing the Pipeline Drift Scorecard because the score gives us a clear starting point.
If you have not completed it yet, take the scorecard first.
Do you need access to our HubSpot portal?
No. We can usually start from your scorecard result and a focused discussion about your pipeline, forecast confidence and management rhythm.
If portal access would help later, we can agree that separately.
Who should attend?
The best attendees are the sales leader or commercial leader responsible for pipeline accuracy, plus anyone responsible for HubSpot sales operations or RevOps.
What happens after the Workshop?
You will understand the likely source of the drift and the first fixes to prioritise.
If the issue needs deeper work, the next step may be Pipeline Engineering through the CONVRG Method.
