Pipeline Drift Workshop
Understand why your HubSpot pipeline can no longer be trusted.
The Pipeline Drift Workshop is a focused 90-minute working session for B2B leadership teams that want to understand why forecasting has weakened, CRM usage is inconsistent and confidence in the pipeline is falling.
In the Workshop, we review your pipeline stages, deal movement, forecast confidence and management rhythm. You leave with a clearer view of where Pipeline Drift appears to be coming from and the first three issues to prioritise.
Who the Workshop is for
This is for B2B leadership teams using HubSpot who are responsible for pipeline performance, forecasting and commercial decisions, but do not fully trust what the system is telling them.
This often includes founders, CEOs, Managing Directors, COOs, Commercial Directors, Sales Directors and RevOps leaders.
It is especially useful if:
- Deals remain in stages without clear evidence that the buyer has moved forward
- Different people apply the pipeline stages differently
- Forecasts need manual or gut-feel adjustment
- Pipeline reviews move into spreadsheets or private reports
- Leadership cannot easily explain why the current pipeline number should be trusted
- HubSpot is being blamed, but the underlying operating issue is harder to identify
If your Pipeline Snapshot result raised questions about how your pipeline is defined, reviewed or trusted, the Workshop is the next practical step.
A low score is not a sales team failure. It is usually an operating problem.
Pipeline Drift begins when the CRM no longer reflects buyer reality closely enough to support confident management decisions..
-
Stages are based on internal sales activity rather than buyer progress.
-
Stage entry and exit criteria are unclear or applied inconsistently.
-
Deals move because somebody has called, chased or sent a proposal, not because the buyer has made a clear commitment.
When that happens, HubSpot may still contain data, but leadership cannot rely on it for control.
That is why more user training rarely fixes the issue on its own.
The pipeline has to be rebuilt around buyer evidence, clear operating rules and the way managers review and challenge deals.
What we review in the 90-minute Workshop
Pipeline stage design
We look at whether your stages reflect genuine buyer progress or simply record what the sales team has done.
Entry and exit criteria
We check whether a deal has to meet clear evidence standards before moving stage, or whether movement depends on individual judgement, habit or pressure.
Deal movement and stage skipping
We look at where deals jump stages, remain open without progress or enter the pipeline too late to be managed properly.
Forecast confidence
We explore how much manual adjustment is needed before leadership is prepared to trust the forecast.
Management behaviour
We look at whether pipeline review happens inside HubSpot or around it.
First-fix priorities
We identify the first issues to resolve before investing in new dashboards, automation or more user training.
What you leave with
You do not leave with a long audit report or a list of generic HubSpot tasks.
You leave with a clear working view of where Pipeline Drift appears to be coming from and the first three issues to prioritise.
That includes:
- The likely pattern of Pipeline Drift
- The weakest areas identified through your Pipeline Snapshot and the Workshop
- The operating issues that appear to sit behind the visible symptoms
- The first three issues to prioritise
- Whether the next step is pipeline redesign, stronger management rhythm, adoption support or a wider Pipeline Engineering engagement

How the Workshop works
1. Submit your Workshop request
Tell us about your role, how the business currently uses HubSpot and what your Pipeline Snapshot highlighted.
2. We confirm fit
We check whether the Workshop is the right next step based on your HubSpot use, commercial structure and current pipeline challenge.
3. We run the 90-minute review
In the session, we review the Snapshot result, discuss how the pipeline is currently managed and identify where the drift appears to be coming from.
4. You get practical next steps
You receive a clear summary of what appears to be causing the drift and the first three issues to prioritise.
Why CONVRG
CONVRG does not treat HubSpot as a training problem.
We help B2B leadership teams use HubSpot as a management system, so pipeline standards, data, forecasting and management reviews work together.
The Pipeline Drift Workshop is a small first step into that way of thinking.
It helps you move from:
“We do not fully trust the pipeline.”
To:
“We can see where the drift is coming from and what needs fixing first.”
FAQs
Is this a free consultation?
It is a no-cost, 90-minute working session focused on understanding where Pipeline Drift appears to be happening. It is not a general HubSpot consultation, technical audit or free implementation plan.
Is the Workshop a sales pitch?
No. The Workshop is designed to clarify the operating issues behind your pipeline concerns and identify the first priorities. Where further work is justified, we will explain the appropriate next step. There is no obligation to proceed.
Do I need to have completed the snapshot?
No. A completed Pipeline Snapshot gives us useful context, but it is not essential. You can request a Workshop directly if your leadership team does not fully trust the pipeline, forecast or way HubSpot is being used.
Do you need access to our HubSpot portal?
Not before the Workshop. We can complete the initial review through discussion and the information you provide. If portal access would materially improve a later piece of work, we would agree that separately.
Who should attend?
The Workshop should include the senior leader responsible for pipeline performance, forecasting or commercial decisions, together with the person who manages the pipeline day to day. Depending on the business, this may be a founder, CEO, Managing Director, COO, Commercial Director or Sales Director, alongside a Head of Sales, Sales Manager or RevOps lead.
What happens after the Workshop?
You receive a clear summary of the likely Pipeline Drift pattern and the first three issues to prioritise. The next step may be no further action, an internal management change, targeted pipeline or adoption support, or a wider Pipeline Engineering engagement.
